Designing out construction's chaos: All3's semistructured route to robot-built housing
Key points
Key takeaways from theCUBE interview with All3 co-founder and CEO Rodion Shishkov (October 2026):
Semistructured by design. Construction sites are unstructured environments beyond the reach of today's robots, but All3's fix is not universal robots: by rethinking design, element production and on-site process, it turns each site into a semistructured environment its own machines can handle today.
Labour is the real cost. 55-60% of construction cost is labour, so All3 aims to raise labour productivity and shrink the volume of labour across the whole value chain, not just one stage.
Full-stack toolkit. Software designs houses from the plot to nail-perfect, ready-to-build documentation; production software layers on top of industrial robotics turns that into production programs, delivering bespoke elements at the cost of serial; and its own heavy-duty mobile robot, Mantis, handles on-site assembly and finishing for turnkey buildings.
Vertical integration removes corner cases. The hardest part of robotics is corner cases, because All3 controls the environment and the process, it can redesign the process to design them out. Unlike autonomous cars, whose corner cases cannot be eliminated, this lets All3 move far faster.
Founder-funded until the tech spoke. Started around 2023 and self-funded from the founders' earlier exits, including a grocery-automation success; All3 only raised outside capital once demonstrable pieces of technology existed, closing a seed round of roughly $25-30M in 2026.
Capital is swinging toward complexity. Since late 2025, depreciation of many SaaS investments amid the AI shift has led investors to view the narrowest innovations as risky, and to embrace complex, vertically integrated bets such as All3's.
First proof: a six-storey co-living block. All3's first building is a six-storey apartment residence with small, dorm-like flats, on an 11-angled plot in an awkward urban position that is nearly impossible to build on conventionally, serving as both evidence and a sandbox for developing the technology further.
A technology platform, not a house type. All3 positions itself as delivering the reinvention of reinforced concrete, a century-old shift that made new kinds of buildings possible and economically viable, rather than a specific building typology, with time as the binding constraint: reach the next development stage before money runs out.
